Perfect would be with all of the glue removed.
Reality is that it likely would cause more damage to the cone trying to remove it.
I will remove whatever comes off without damaging the cone, in many cases most of the degraded foam will rub off, a little bit of isopropyl alcohol will help but be careful to not saturate the cone.

Since that will be visible with the new surround (properly attached to the rear of the cone)...I would try one of two things. With very good scissors carefully trim the excess off paying attention to the edge of the cone. Two...take a very sharp Exacto knife (I bought actual scalpels for this kind of work) from the front and cut the glue at the edge of the cone enough to be sure the excess releases from the very edge. Then from the back side scrape the rest off in a motion going from the center of the cone outwards to the edge to prevent delaminating the cone.
I'm not a pro but I used the second method on a pair of my LE14H-1's that had heavy glue on the edge. If it has nothing left to remove on the back of the cone I would try scissors.
But as SaturationPt noted you have weigh the fact of making things worse. Just depends on your capabilities and pure luck.

I use an X-acto No.22 Large Curved Blade to scrape that off from the back. You can use a AA battery on the terminals to bring the cone out, if necessary.
Take your time and be careful. It will all work out. Practicing on the passive radiators/resonators first is probably a good idea. By the time you get to the 128Hs you'll be a pro.

The workmanship looks excellent. However I'm wondering where you bought those surrounds, they are a poor fit and I'd like to avoid that vendor.

The surrounds are from Midwest Speaker Repair. What do you see that makes them look like a poor fit?
A gap between the speaker cone edge and the foam "roll". All of my JBLs have a much tighter fit from the factory whether original driver or original cone kit. When I don't have an original cone kit and need to re-foam this is one of the things I look for, it is how they were built originally.
I wouldn't worry about it for performance nor value of your speakers, just for those "anal-retentive" among us, ... I hate to do something that isn't as close to perfect as possible. It's the Engineer in me.
If you had glued the foam to the front of the cone OTOH, then you would have a resale problem.

LOL! I wished i saw that post before i did mine. I literally had the same question when i did my JBL. I ended up going by the instructions: "remove everything, every bit of glue".
It all ended up pretty while removing this shiny bit of glue with a scalpel exacto, i cut a 1mm tear into the cone - you can´t really see it but i know it´s there.
Just what @SaturationPt says, it is that "lost" factory look that annoys me now. It was the first time for me and i only did it because i coudn´t find a reliable person doing it.

Your surrounds don't look so bad to me where the actual cone edge meets the surround, but looks like a lot of surround showing at the other side, where it meets the Gasket. Is it me, or am I wrong?
Was this caused perhaps by a different outer Gasket that you bought and used, and is slightly skinnier than the original? (Or am I wrong?)
Where do you feel that the fit wasn't right, and/or doesn't look right?
From what I've seen with the JBL 12's, is that there's a choice of up to 4 different sizes of surrounds.
So, does that mean that only one is correct, and is in the "Goldilocks Zone", the others then all aren't, or just a particular vendor of these foams, and that no matter what size you buy, they all are "wrong", and are a poor, less than correct-precise fit?
I don't ever recall hearing people complaining about Rick Cobb's surrounds (looneytunes)

Haha yes, this is just because of the angle and image size, the surrounds are evenly centered. I accidentally purchased the bigger-size surrounds but never used them. I then ordered the correct ones. I also wrote to Rick Cobbs and unfortunately he replied, that he doesn’t ship to Europe anymore so I went with Simply Speakers. I was pretty happy with their service as they send me the correct surrounds for free (ex. shipping).
